# Two Fish Labs

> Two Fish Labs is the fractional CTO practice of Nelan Schwartz, based in Austin, Texas and available for remote work and travel as needed. It helps founder-led companies and small businesses find what is actually broken, whether that is technology, product, or team structure, and fix it.

Nelan Schwartz has 25 years of experience building and fixing engineering organizations: he led a platform team at Amazon, directed a 50-person global technology organization at frog, and built the engineering team at T3, more than tripling its capacity and contributing to its largest revenue gains in a decade. Work is organized around three principles: finding the real constraint, fixing what is actually broken, and designing so things keep running without him. AI is treated as a tool in the work, with a person kept in the loop for anything high-stakes.

The practice is built for founder-led companies, at whatever stage they're at: from a founder with an idea and no technical team who wants it built, to an established company of a few dozen people or more where every technical decision still runs through the founder. As a fractional CTO, Nelan puts the systems, team, and leadership in place so the business can scale without the founder in the middle.

The practice also works with small business owners, typically companies of 10 to 15 people, where the business is working but everything still runs on email and spreadsheets and the tools are whatever was signed up for along the way. Nelan puts real systems in place and puts AI to work on the busywork, so owners can spend their time on growth and their customers. An easy way to start is a flat-price session that fixes one thing.
